Before you assume the worst, know that a hot tub running at 102°F in a dry North Idaho winter can lose a quarter-inch of water per day to evaporation alone. That's normal. But if you're topping off more than once a week, or you notice any of these, you likely have an actual leak:
- Wet ground or concrete pad under or around the cabinet, especially on one side
- Dropping water level that continues even with the cover sealed and jets off
- Musty smell from the equipment bay — water is sitting in the foam insulation
- Corrosion or mineral deposits on unions, pumps, or the heater tube
- Air in the lines — the pump surges or spits air because the water level dropped below a jet or suction fitting

How We Actually Find the Leak
This is the part most people underestimate. Hot tub cabinets are packed with polyurethane foam insulation, which means water can travel a long way from the leak source before it drips out the bottom. A puddle on the left side of the spa doesn't necessarily mean the leak is on the left side.
Here's our actual process:
- Static water test: We mark the water level with jets off and pumps off, then again with equipment running. This tells us whether the leak is on the pressure side or the suction side of the plumbing.
- Cabinet tear-down: We pull panels and selectively remove foam insulation to expose plumbing runs, manifolds, and jet bodies. There's no shortcut here.
- Visual and pressure inspection: We pressurize individual lines and check unions, glue joints, manifold barbs, and slice valves. Cracked 2" manifolds on older Sundance and Jacuzzi tubs are common.
Why DIY dye tests usually fail: the water volume is too large, the circulation moves the dye everywhere, and you can't see the plumbing behind the foam anyway. We've repaired a lot of tubs where someone spent weeks with food coloring and got nowhere.
What the Repair Looks Like
Once we isolate the leak source, repairs fall into a few common categories:
- Union gaskets and o-rings: Pump unions, heater unions (especially on Balboa M7 and Gecko heater tubes), and slice valve seals dry out and crack over time. We replace with proper EPDM gaskets — not hardware store rubber.
- Jet body o-rings: Waterway Poly Storm and Mini Storm jet bodies use internal and external o-rings that shrink after years of chemical exposure. We pull the jet, inspect the housing for cracks, and replace all seals at once.
- Cracked manifolds: Older tubs with 2" glued PVC manifolds develop hairline cracks, especially at barb fittings. We cut out the failed section, replumb with new PVC and proper cement, and pressure-test before re-foaming.
- Shell or fitting leaks: Less common but real. A cracked jet well or delaminated shell around a suction fitting requires bonding and reinforcement from the back side of the shell.
After repair, we run the system under pressure for at least 30 minutes, cycle all pumps and jets, and verify no secondary leaks before we close the cabinet back up. If foam was removed, we re-foam those sections to maintain insulation.
When to Repair vs. When to Walk Away
We're not going to push a $600 repair on a tub that's not worth saving. Here's how we think about it honestly:
Worth repairing:
- Single-point leaks — one bad union, one cracked jet body, one manifold joint. These are isolated failures, not system-wide decay.
- Tubs under 12-15 years old with solid shells and functioning equipment. A $150-$400 leak repair buys you years of use.
- Higher-end tubs (Hot Spring, Sundance, Jacuzzi J-300 series and up) where replacement cost is $10K+.
Think twice:
- Multiple simultaneous leaks at different plumbing points — this usually means brittle PVC throughout, and fixing one just moves the weak point.
- Foam insulation that's completely waterlogged. Removing and replacing all the foam can cost more than the leak repair itself.
- Tubs over 18-20 years old where the control pack, heater, and pumps are also near end-of-life. Stacking repairs doesn't make financial sense.
